A digital collaboration method based on lead design is proposed to address insufficient cross-stage, multidisciplinary, and multi-party coordination in key power grid projects. Based on 393 design-management and quality-inspection records, major coordination weaknesses are identified. A whole-process mechanism integrating technical, design, and investment linkages, unified issue registers, hierarchical coordination, version linkage, and closed-loop management is established, with BIM/GIM providing digital support. Results show that insufficient design depth accounts for 28.75%, while design changes and inconsistent outputs are also concentrated. Case analysis indicates that the method can advance interface management and risk handling to the design stage and support whole-process technical coordination.
